Thinking With AI
A strategic recommendation for Narayana Business School, Ahmedabad — on owning India's most important unclaimed positioning in management education.
The Opportunity, The Recommendation, The Window
A structural shift is underway in Indian management education. For the first time in two decades, the axis on which B-schools compete is changing — not slowly, but within a single admissions cycle.
The old axis was legacy. Rankings. IIM affiliation. Brand heritage built over generations. On that axis, Narayana Business School competes credibly but cannot lead. The new axis is future-readiness. Specifically: artificial intelligence fluency. And on this axis, no Indian B-school has yet claimed the territory.
NBS cannot outspend IIM Ahmedabad. But it can out-position it — because the question every serious MBA candidate is now asking is not "which school has the best legacy?" but "which school will make me future-proof?" That question has no incumbent answer in India. NBS can be the answer.
The Single Recommendation
NBS should position itself as India's first "Think with AI" management institution — the B-school that produces graduates who reason differently because of AI, not merely graduates who know how to use AI tools.
The Three Things NBS Must Do
One — Build curriculum proof before making any external claim. AI literacy embedded across every trimester, for every student, in every discipline.
Two — Create a credential that employers can read. The NBS AI Readiness Certificate — three tiers, discipline-specific, visible on every graduate transcript.
Three — Establish institutional authority, not just capability. An annual NBS AI in Business Report for Gujarat and India. A named AI Faculty Council. A publicly stated institutional position.
"The integrity rule: build first, communicate second. Every month NBS executes against the roadmap, the positioning becomes more defensible and more expensive for a competitor to replicate."
The Global Context
The AI-Education Inflection Point
The anxiety driving today's MBA candidate is not abstract. It is specific, data-backed, and accelerating. Artificial intelligence is no longer a technology story. It is a labour market story — and it is arriving faster than most institutions have prepared for.
The Three Institutional Responses
The restriction response. When generative AI became mainstream, the dominant reaction was to ban it. This has not aged well — 92% of students were using it regardless by 2025.
The tools response. The next wave taught AI tools — Python, prompt engineering, ChatGPT for productivity. More honest, but still insufficient. It produces graduates who can operate AI, not graduates who can think with it.
The transformation response. A small number of institutions — University of Florida, Arizona State, Dartmouth, IE Business School — embedded AI not as a subject but as a methodology. This is the model.
The Career Readiness Gap
Only 51% of graduates believe they had sufficient AI skills for the jobs they applied to. Employers are increasingly treating AI fluency as a baseline — and institutions that do not embed it across programmes are graduating students who are already behind.
"Students who use AI heavily without guidance develop weaker writing skills, produce less original work, and experience dependency anxiety. AI supports learning when students engage with it critically. It undermines learning when used as a substitute for thinking."
The Global Benchmark — IE Business School
IE Business School, Madrid, was named the 2025 MBA Best in Class for AI by Poets & Quants — the world's leading MBA publication. IE built its positioning around a "mindset divide in AI" — not just tools, but a fundamental reshaping of how students think about problems, decisions, and human judgment. IE is European. The Indian market needs its own version. NBS can build it.
The University of Florida Model
The Blueprint That Works
UF is the only institution that has publicly documented — in detail, with timestamps — the exact order of decisions that built the world's first AI university. The transferable insight is not the supercomputer. It is the sequence.
When NVIDIA's co-founder asked what UF would do with a supercomputer, Provost Joe Glover answered: "We would build an AI university and integrate AI across the curriculum." That answer became a decade-long institutional commitment.
The Four-Level AI Literacy Framework
Conceptual foundation — what AI is, how it works, what its limitations are. Every student, every discipline.
Practical application in the student's discipline. A finance student applies AI to risk modelling. A marketing student to consumer insight.
Critical capability — interrogating AI outputs, identifying bias, designing AI-assisted workflows for specific problems.
Mandatory in all certificates. Privacy, transparency, bias, academic integrity, and AI governance.
The Sequence That Matters
| Stage | UF Decision | NBS Equivalent |
|---|---|---|
| 1 | Infrastructure access policy | Formalise Microsoft Cloud Campus as governed AI infrastructure |
| 2 | Faculty survey — find champions | Internal audit of AI usage across NBS faculty |
| 3 | Working groups in every college | AI Faculty Council — one champion per discipline |
| 4 | Strategic faculty hires | 2–3 targeted new hires with AI + domain expertise |
| 5 | Curriculum redesign | AI modules embedded across all six trimesters |
| 6 | Credential architecture | NBS AI Readiness Certificate — three tiers |
| 7 | External communication | "Think with AI" positioning campaign |
| 8 | Partnerships and authority | Annual NBS AI in Business Report |
"I believe every student should have the opportunity to learn AI for their future benefit — and it is actually best done in the context of their chosen major." — Joe Glover, Provost, University of Florida
India's Higher Education Gap
Why the Opportunity Exists
Three Clusters of Indian B-School Behaviour
Cluster 1 — The Declarers. Updated brochures and website copy with "AI" added. One new elective, one lab announcement. The positioning is claimed without proof. Most common category — and the most dangerous to occupy.
Cluster 2 — The Specialists. Genuine AI capability in specific tracks — data science, analytics. Real investment that stops short of systemic change. The non-Data Science student is largely unaffected.
Cluster 3 — The Transformers. This cluster barely exists in India. No Indian management institution has embedded AI as a universal literacy, built a credential architecture, and claimed a public identity defined by it.
Cluster 3 is empty in India. That is the position NBS is being recommended to occupy.
The Gujarat Opportunity
Gujarat's industrial base — pharmaceuticals, chemicals, EVs, real estate, financial services, agribusiness — is undergoing AI transformation. These industries need AI-fluent managers who understand both the domain and the technology. That profile is not coming from an IIT. It comes from a management school that has systematically integrated AI thinking into business reasoning. No institution in Gujarat is currently producing this profile at scale.
The Competitive Window
The window is estimated at 18–24 months. Currently, competitor movement is at Cluster 1 speed — declarations without substance. When a well-resourced competitor moves to Cluster 3, the window closes for whoever arrives second. NBS has the institutional agility, infrastructure, and accreditation to move at the speed the window demands.
NBS Today
Current State Assessment — Where You Stand
What NBS Already Has
Infrastructure. 100% digitally operated AI-integrated campus — Microsoft Cloud Campus, AI Coach for placement preparation, Bloomberg Terminal, smart campus systems. Training in MATLAB, R, Python, Tableau, and SAP-FICO. This is not decorative technology — it is functional infrastructure most Tier 2 Indian B-schools have not built.
Accreditation. AACSB Business Education Alliance member. IIRF 2025: 4th best private B-school in Gujarat. Fortune India: 3rd in Gujarat. ET Best Education Brand 2025. Digi100 Summit 2024: Top 100 institutions for technology-driven learning.
Digital transformation heritage. NBS began its digital transformation journey in 2017 — well ahead of most Indian B-schools. This is not a reactive move. It is a consistent institutional orientation that predates the AI moment by several years.
The Six Gaps — Against the "Think with AI" Standard
| Gap | Current State | Required State | Timeline |
|---|---|---|---|
| AI as philosophy | Programme feature | Institutional identity | 12–18 months |
| Literacy framework | Absent | Defined, published, mapped | 3–6 months |
| Faculty readiness | Unstructured | Audited, championed, developed | 6–12 months |
| Governance policy | Absent | Published, enforced | 3–6 months |
| Ethics standalone | Bundled | Mandatory, assessable | 6–12 months |
| Employer credential | Absent | Designed, launched, communicated | 9–12 months |
"NBS is better positioned to execute this transformation than any other B-school in Gujarat. The infrastructure foundation, AACSB accreditation, placement track record, and institutional appetite are genuine competitive advantages. The distance between current state and claimed positioning is closeable in 12–18 months."
The Strategic Recommendation
Own "Think with AI"
Using AI vs. Thinking with AI
The Four Proof Pillars
Pillar 1 — Curriculum Proof. Every student. Every trimester. Every discipline. AI literacy becomes structural — not an elective. Six AI-integrated assessments across the programme, graded on quality of reasoning applied to AI outputs.
Pillar 2 — Credential Proof. The NBS AI Readiness Certificate — three tiers, competency-based, employer-legible. Tier 1 for every graduate. Tier 2 for cross-disciplinary AI judgment. Tier 3 for research-grade AI capability.
Pillar 3 — Faculty Proof. The NBS AI Faculty Council — five to seven named faculty champions, one per discipline, publicly listed, actively publishing on AI in their domain.
Pillar 4 — Industry and Authority Proof. The Annual NBS AI in Business Report — Gujarat and India. Published annually, distributed to industry, government, media, and peer institutions. The single highest-leverage action NBS can take to establish institutional authority.
The Positioning Line Options
Start with Option A in admissions communications during months 1–12. Transition to "Think with AI" as the institutional identity once the credential architecture, faculty council, and Annual Report are publicly established.
Implementation Roadmap
Sequence, Not Speed
"The integrity rule: build first, communicate second. No exceptions. Every phase is designed around this principle."
- Faculty AI audit — identify champions
- Constitute NBS AI Faculty Council
- Develop NBS AI Literacy Framework
- Publish NBS AI Use Policy
- Design NBS AI Readiness Certificate
- Embed AI curriculum across all trimesters
- Launch NBS AI Readiness Certificate
- Faculty Council goes public — first publications
- Commission Annual AI in Business Report
- Employer briefing programme — 6–8 sessions
- Publish Annual AI in Business Report
- Launch "Think with AI" campaign
- Host National Summit on AI & MBA Education
- Submit to NIRF, IIRF, AACSB
- First "Think with AI" admissions cycle
Phase 1 Success Criteria — The Five Questions
Phase 1 is complete only when NBS can answer yes to all five:
| # | Question |
|---|---|
| 1 | Do we know which faculty are already using AI in their teaching? |
| 2 | Do we have a named, formally constituted AI Faculty Council? |
| 3 | Do we have a published institutional definition of AI literacy? |
| 4 | Do we have a published AI Use Policy on our website? |
| 5 | Do we have a fully designed NBS AI Readiness Certificate ready for launch? |
Risk Assessment
What Could Go Wrong — and How to Prevent It
The most dangerous failure mode is the one NBS controls entirely. Under pressure from an admissions cycle or a competitor announcement, NBS communicates the "Think with AI" positioning before the curriculum reality is in place. A prospective student who finds the claim unsupported during a campus visit becomes a detractor — and in the age of MBA forums and social media, that costs more than any campaign can repair.
The integrity rule is the mitigation. No external communication before Phase 2 deliverables are complete. No exceptions. Because's role as strategic partner includes holding this line when internal pressure builds.
Faculty resistance to AI curriculum integration is the most consistently documented barrier in institutional AI transformation. It is not malicious — it is structural. Faculty who have taught the same curriculum for fifteen years face genuine professional disruption. Without support, most default to minimal compliance.
Start with champions, not mandates. Give permission to fail. Create visible incentives — AI Faculty Awards, course development grants, public recognition. Address the relevance objection discipline by discipline.
AICTE and GTU affiliation frameworks create curriculum inertia. The risk is not that regulation prevents AI integration — it is that approval timelines delay implementation beyond the competitive window.
Work within existing curriculum structure wherever possible — redesign assessments, not courses. Begin formal approval processes in Month 3 of Phase 1. For the MBA programme, position the AI Readiness Certificate as a co-curricular credential initially, bypassing formal approval requirements.
Once NBS publicly claims "Think with AI," competitors will respond. Imitation without substance produces the positioning-without-proof failure described in Risk 1 — and NBS, with 18 months of proof-building behind its claim, will be visibly credible against any hollow imitator.
Consistent execution over 18 months is the only durable defence. Every month NBS executes against the roadmap, the positioning becomes more defensible and more expensive to replicate. The Annual Report and National Summit establish NBS as the convener — harder to displace than a claimant.
Every month NBS does not act, three things happen simultaneously: the competitive window narrows, the student quality gap widens as AI-aware candidates choose competitors, and the premium gap compounds as institutions with clear identities attract better students and faculty.
There is no mitigation for this risk. There is only a decision. The cost of inaction is not a stable alternative to the cost of action — it is an accelerating cost. Phase 1 starts with a faculty survey. It costs nothing. It takes two months. Begin this month.
Risk Summary
| Risk | Probability | Impact | Primary Mitigation |
|---|---|---|---|
| Positioning without proof | High | Severe | Integrity rule — build before communicating |
| Faculty resistance | High | Moderate | Champions first; incentives and permission to fail |
| Regulatory constraints | Moderate | Moderate | Work within existing curriculum; approvals in Phase 1 |
| Competitor response | Moderate | Moderate | Consistent execution; Annual Report as authority |
| Cost of inaction | Certain | Severe | Begin Phase 1 immediately |
NBS in 2028
The Outcome — What Consistent Execution Delivers
2028 is the target horizon — 24 months from the start of Phase 1. Two full graduating cohorts have experienced AI-integrated curriculum. The NBS AI Readiness Certificate has two years of market presence. The Annual Report has published twice. "Think with AI" has had 12 months of external communication. Here is what NBS looks like.
The Compounding Premium Mechanism
Stage 1 — Positioning attracts a different student. "Think with AI" self-selects the ambitious, AI-aware, forward-looking candidate. Higher CAT percentile range on average.
Stage 2 — Better students produce better placement outcomes. AI-literate graduates perform better in placement interviews. Average CTC rises. Rankings respond.
Stage 3 — Better placements validate the positioning. Alumni become proof points. Recruiters return. The positioning becomes self-reinforcing.
Stage 4 — Rankings respond to outcomes. Graduate outcome metrics that weight increasingly in NIRF and AACSB assessments improve correspondingly.
Stage 5 — Premium perception enables premium pricing. Fee sensitivity decreases among the candidate cohort NBS most wants to attract.
In 2028, NBS will either be the institution that claimed "Think with AI" and built the reality to sustain it — or the institution that watched a competitor claim it first and spent the following decade explaining why it was almost there. There is no neutral outcome.

NBS AI Literacy Framework — Management Edition
Four levels, applied to every NBS graduate across all programmes and specialisations.
Understanding what AI is, how it functions, and what its limitations are in business contexts. The student can identify which business problems AI addresses well — and which it does not.
Using AI tools and outputs to solve discipline-specific problems. Finance: predictive risk modelling. Marketing: consumer insight analysis. Operations: supply chain optimisation. Strategy: competitive intelligence.
Critically evaluating AI-generated outputs across disciplines — identifying bias, questioning assumptions, assessing reliability, making decisions that appropriately weight AI input against human judgment.
Ethical, legal, and governance implications of AI in organisations. Bias, data privacy, transparency, accountability, AI governance frameworks. Standalone assessable module — not bundled.
| Discipline | Level 2 Application Example |
|---|---|
| Finance | Use AI-generated financial model, identify embedded assumptions, stress-test and adjust recommendation |
| Marketing | Evaluate AI consumer insight against primary research, design campaign integrating AI insight with brand judgment |
| Operations | Apply AI supply chain optimisation recommendations, identify where AI constraints don't match operational reality |
| Strategy | Use AI competitive analysis, evaluate completeness and bias, integrate into independent strategic recommendation |
| HR | Evaluate AI candidate screening for bias, design fair process interventions, apply AI analytics to workforce planning |
| Entrepreneurship | Use AI for market sizing and business model stress-testing while demonstrating human judgment behind the plan |
IE Business School — The Global Benchmark
2025 MBA Best in Class for Artificial Intelligence — Poets & Quants
IE Business School, Madrid, is the closest global model to what NBS is being recommended to become — not because the institutions are similar in size or geography, but because IE made the same strategic choice: it decided that AI would define its institutional identity, not merely feature in its curriculum.
What IE Built
Curriculum depth: AI embedded across every degree programme — finance, marketing, entrepreneurship, strategy — with discipline-specific applications designed for each functional area.
Executive roadmaps: Function-specific AI education pathways for working executives, extending the positioning into a revenue-generating professional development market.
Faculty research: IE faculty are not just teaching AI — they are publishing on AI. Research credibility gives the positioning intellectual depth that a tools-focused curriculum cannot provide.
Strategic partnership: IE's collaboration with OpenAI is the highest-profile signal of institutional commitment. For NBS, an equivalent partnership — with a technology company, consulting firm, or Gujarat government body — would serve the same function at an appropriate scale.
What IE's Success Demonstrates for NBS
First — the "Think with AI" positioning is globally credible and externally validated. IE's recognition demonstrates that the market rewards authentic institutional commitment.
Second — this positioning is not yet claimed in India. IE is European, not competing for the Indian MBA candidate. The Indian market needs its own version. NBS can build it.
Third — the positioning compounds. IE's AI identity now attracts AI-interested faculty, students, and industry partners. Each new association strengthens the positioning further.
